How I redesigned Yahoo Mail onboarding by reducing training time by 34%, while creating an immersive learning experience for Yahoo's global support agents.

WHY IT MATTERED
BUSINESS PROBLEM

Agents were responsible for supporting one of Yahoo's largest products, but the existing 14-course, 22 hour curriculum was lengthy, redundant, out-of-date, and required a significant investment of training time

The key was to reduce training time without sacrificing essential knowledge or skills, while creating a curriculum that agents would find applicable and memorable

SOLUTION
A redesigned curriculum that combined simulations, activities, real-world examples, videos, storytelling and hands-on practice into 9 courses for greater impact

Yahoo Mail onboarding had evolved into a lengthy, information-heavy curriculum spanning 14 courses and 22 hours of training.
While comprehensive, the experience contained out-of-date, redundant content and required a significant investment of training time before new agents were ready to support one of Yahoo's largest products.
I needed to answer a critical question:

How do you teach a complex product faster, without leaving important pieces behind, and make the learning stick?
The challenge wasn't simply shortening the curriculum. It was reducing onboarding time while preserving the technical depth agents needed to support the customers, and create a learning experience that kept them engaged from beginning to end so they were ready to support any technical need.
The redesigned experience addressed the following issues:
TOO LONG
22 hours of training across 14 courses delayed time to productivity
OUTDATED CONTENT
Materials didn't reflect current features, tools or real-world customer issues
LOW ENGAGEMENT
Heavy text and minimal interactivity made it hard for learners to stay engaged and retain information
LIMITED PRACTICE
Agents had little opportunity to practice real-world scenarios in a safe environment before helping real customers.
BUSINESS IMPACT
Longer training time increased costs and delayed the time to productivity and confidence.
Curriculum Redesign
Determined what content could be reduced in the 14 courses. Updated the content and created 9 learning experiences and restructured the new hire map.

Real-World Scenarios
Built practical activities, role-plays, and troubleshooting scenarios throughout the courses so learners could apply what they learned in a safe environment and build their confidence.


Simulators
Created desktop and mobile simulators for hands-on practice with Yahoo Mail tools, settings and troubleshooting steps that the learners could use on during training and on the job.

The redesign included 9 new courses with updated materials, a new course map, revised learning path, updated assessments, interactive demos, hands-on simulators and real-world support tasks.
Updated Exam & Resources
Aligned a new Yahoo Mail New Hire Exam with the updated content. Added quick reference guides, job aids, simulators and resources to support retention and performance long after training ends.
